Leadership Beyond the Bottom Line
There is a version of business success that shows up only on a profit and loss statement. Kevin Wheeler has spent his career arguing for a fuller one. As the Founder of Simplified COO and a fractional chief operating officer, author and speaker, he measures a healthy organization by whether its people are prepared, its processes are clear and its growth does not depend on any one person. The bottom line follows.
An unusual route to the C-suite
Wheeler did not arrive in operations by the conventional path. He competed as a track and field athlete, taught special education and worked as a wildfire firefighter, experiences he credits with giving him "many unique ways to look at success." He graduated from California Polytechnic State University, San Luis Obispo, where he studied Natural Resource Management.
He then spent more than two decades in the dental service organization space, in roles from single-office manager to C-suite executive. Twelve of those years were at Pacific Dental Services, where his titles included Regional De Novos and Development Manager and where he served as a regional leader overseeing more than 50 offices. He also served as Integration and Acquisition Manager at Great Expressions Dental Centers. Together, those roles gave him an inside view of the stages at which dental organizations grow: opening new offices, leading regions and integrating acquisitions. Over the course of his DSO engagements, teams under his leadership have earned more than 100 performance-driven company awards.
Leadership before you can afford it full time
In 2015, after 15 years with large dental organizations, Wheeler founded Simplified COO. The Sedona, Arizona-based firm exists for a specific moment in a company's life: the point at which an owner needs COO-level guidance but cannot yet justify a full-time executive. Wheeler leads operations, financials, marketing, recruiting, training and development for a fraction of a full-time COO's compensation. When the organization is ready, he helps recruit and train a permanent COO.
The firm's services span fractional COO leadership, talent acquisition, organizational development, P&L management, in-office operational management, growth budgeting, and merger and acquisition facilitation. Wheeler works with investor groups on dental acquisition strategies, and he has expanded the model beyond dentistry into the restaurant and hospitality industries.
His approach is hands-on and data-driven. An engagement typically begins with a site visit, a review of year-to-date financials and key performance metrics, and one-on-one meetings with leaders to understand what motivates them. In one engagement described in Founder 100 Magazine, he restructured a large dental group's operational leadership, raising retention to 90 percent and helping lift top-line revenue by 30 percent.
The culture of yes
At the center of Wheeler's work is an idea he calls the "culture of yes." His signature offering, case-acceptance training, teaches every team member, not only the doctor, to help patients see the value of recommended treatment. The principle reaches well beyond the treatment room. For a practice, that means more patients choosing the care they need. For the organization, it means something larger. When everyone in an organization understands the value it delivers and can communicate it, performance stops resting on a single person's shoulders.
It is also a statement about leadership. A culture of yes asks leaders to invest in their people's understanding and confidence rather than holding every important conversation themselves. In Wheeler's view, that is how a business stops depending on one person, and how leaders create teams that grow in capability as the company grows in size. With clients, Wheeler reinforces that investment through monthly "Red Carpet" meetings focused on trends and best practices.
Beyond the bottom line
Wheeler's definition of leadership extends past the companies he advises. He volunteers with the American Red Cross Disaster Team, the California Firefighters Association and the National Fire Council, a commitment that echoes his early years fighting wildfires.
He is also an international best-selling author. He is a co-author of How To Make Six Figures From Home: The Experts Guide (2024) and a contributor to Cultivating Community and to Winner's Mindset: Peak Performance Strategies for Success, a collaboration among athletes and business leaders. He writes for Legend Magazine and Founder 100 Magazine and has appeared on podcasts including the Joseph Bonner Show, the Founder 100 Magazine Podcast, Bonner Post and The No BS Dental Marketing Podcast.
On stage, his keynote topics include embracing change and navigating uncertainty, building high-performing teams, and the future of work in the digital era.
A consistent message
Whether he is advising a growing dental group, working with a restaurant operator or speaking to a room of executives, Wheeler's message does not change. With the right people, processes and mindset, any organization can move past stagnation and grow. For the leaders he works with, that growth is measured in more than revenue. It is measured in teams that can perform, owners who are no longer the bottleneck, and businesses built to last beyond any one person.
